Measuring value that actually matters

It's tempting to report on vanity metrics, like the number of queries a tool handled or how many employees logged in, because they're easy to measure and look good in a slide deck. But these numbers say nothing about whether the tool actually made the organization better off. Real ROI measurement starts before deployment, with a baseline of the metric you actually care about, whether that's time spent on a task, error rate, cost per transaction, or customer outcome, so you have something honest to compare against later.

Good ROI tracking also accounts for the costs covered in an earlier lesson, data preparation, integration, and ongoing monitoring, not just the license fee, when calculating whether a project was actually worth it. A tool that saves ten minutes per task but requires an hour of daily troubleshooting hasn't delivered positive ROI, even if the headline metric looks impressive.
